Monetizing Akeneo's Open Source Community
Akeneo had thousands of Open Source free users, I designed the company's first program to identify Enterprise-ready users and convert them into paying customers.
The Challenge
Turning open source adoption into revenue
Since the launch of Akeneo PIM Community Edition (CE) in 2014, Akeneo had built a large and active open source community.
However, there was no structured strategy to identify high-potential Community Edition users, engage them at the right time, and convert them into Enterprise customers.
The Approach
What we did
Define the Enterprise profile
I partnered with Product and Data teams to define what an Enterprise-ready Community Edition customer looked like. Together, we identified product usage characteristics that differentiated organizations ready for the Enterprise Edition from those whose needs were still met by the Community Edition, including catalog size, number of users, languages and sales channels.
Identify buying signals
We had access to Community Edition usage data, which allowed us to analyze product adoption patterns across thousands of instances.
I leveraged this data to identify behavioral signals that indicated Enterprise readiness, such as login activity, recency of usage, catalog complexity, user count, supported languages and sales channels.
Prioritize high-potential accounts
Based on these insights, we built a qualification framework that surfaced hundreds of interesting accounts.
Additional business criteria, including company size, geography and strategic fit, helped us prioritize the highest-value opportunities before handing them over to BDRs and Account Executives.
Equip Sales with a dedicated conversion playbook
Converting Community Edition users required a very different sales approach. Unlike traditional prospects, many Community Edition users had years of hands-on experience with Akeneo and a deep understanding of its capabilities.
This meant the conversation wasn't about introducing the product, it was about understanding when the Community Edition was no longer enough, and demonstrating the value of moving to Enterprise Edition.
I built a dedicated conversion playbook including messaging, outreach sequences, feature comparison guides, customer stories and sales plays tailored to this audience.
To continuously improve our approach, I regularly joined customer calls to better understand buying triggers: when organizations outgrew the Community Edition, what challenges they faced, and what ultimately convinced them to move to Enterprise.
Optimize through continuous learning
Working closely with BDRs and Account Executives, we continuously refined our targeting, messaging and sales plays based on customer conversations and conversion performance.
The program was later enhanced with AI to automate account identification and prioritization, improving scalability and operational efficiency.

Key Takeaway
Product usage data tells you when to engage, but customer conversations tell you why.
Looking back, this project wasn't just about monetizing an open source community. It was about learning from it.
Every conversation with Community Edition users revealed invaluable insights: why they chose Akeneo, how they deployed the product, the limitations they encountered as they scaled, the workarounds they created, and the capabilities they expected from an Enterprise solution.
These insights didn't just improve our conversion rates, they influenced product decisions, strengthened our messaging, and helped us better understand the evolution of our customers' needs.
Finally, Community Edition users required a completely different sales approach. They already knew the product, often after years of daily use. Success came from recognizing the moment they had outgrown the Community Edition and equipping Sales with the right playbook to guide that transition.
